AI automation: choosing a useful first business workflow

Learn how to scope a first AI automation project with clear inputs, human review, data boundaries and measurable acceptance criteria.

Choose a specific, repetitive task

Start with a workflow people already understand: classifying incoming enquiries, preparing a draft response or extracting fields from a document for review. Define where the input comes from and what the output should look like. Avoid starting with a vague instruction to automate the entire business.

Decide where human review belongs

AI output can be incomplete or incorrect. Decide who reviews drafts, how uncertain cases are flagged and when the system must stop. Payments, important commitments and decisions that affect people need appropriate oversight. A useful assistant can prepare work without automatically making every final decision.

Set data boundaries

Document which information the workflow needs and which information it must never access. Discuss retention, permissions, the services that process the data and how credentials are protected. Use anonymised or synthetic examples for early demonstrations where possible. Obtain appropriate permission before using personal or confidential information.

Test against real examples

Create a representative set of examples, including missing fields, unusual requests and incorrect inputs. Agree what a correct result means, how errors are measured and what happens when the automation fails. Compare the time needed for review with the current manual process. A convincing demo is a starting point, not proof that every case is covered.

Plan operation after the pilot

Assign an owner for monitoring, updates and exception handling. Agree how changes to models, prompts or connected systems are reviewed. Consider usage costs, fallback procedures and the ability to pause the workflow. Begin with a clearly scoped pilot, review evidence and expand only when the results justify it.
